Read article →The default answer to almost any software question should be "buy it." SaaS has gotten cheap, integrations have gotten standard, and the maintenance burden of custom code is real. But sometimes building is the right answer — and knowing the difference saves millions.
For commodity functions where your business doesn't differentiate — CRM, accounting, basic HR, helpdesk — buying is almost always correct. SaaS vendors have spent years iterating on these problems with thousands of customers. You cannot beat them, and trying will cost you 10x what subscriptions cost.
Build when the software is the business. Build when your workflow is genuinely unique. Build when you've outgrown what vendors offer and they cannot move at your pace. Build when integration debt with existing systems has become greater than the cost of replacement.

Most mature enterprises end up on a hybrid path: buy commodity systems, build the differentiators, and integrate everything. The integration layer is often where the real engineering investment goes — and where we spend most of our time with clients.
Cloud migrations almost always run over budget. The industry average is 200-400% over the initial estimate. The reason is rarely technical — it's how we estimate the work in the first place.
The visible work is moving applications and data. The invisible work is everything else: refactoring monoliths to scale horizontally, redesigning networking, rebuilding monitoring, retraining operations teams, and dealing with hundreds of small inconsistencies between on-prem and cloud environments.
We've found three estimation rules that produce realistic numbers: multiply your initial estimate by 2.5x for the rebuild work, add 6 months for parallel running of old and new systems, and budget 30% of project cost for training and change management.

Roughly 70% of digital transformation initiatives fail to achieve their stated goals. After running 200+ projects across industries, we've identified the patterns that separate the 30% that succeed from the majority that don't.
Failed transformations share traits: they're led by IT instead of business, they start with technology selection instead of problem definition, they ignore change management, and they treat success as "the system launched" rather than "the business improved."
Successful transformations start with one specific, measurable business outcome — a 30% reduction in order processing time, a 15% improvement in customer retention, a 50% cut in manual data entry. Everything else, including technology choices, flows from that target.

An API is a product, even if your "customers" are other developers inside your own company. Treating it as a side effect of backend development is why so many enterprise APIs end up unused, undocumented, and ultimately replaced.
Start with what the consumer needs to accomplish, not what your data model looks like. Sketch the API calls a developer would want to make, then design the implementation to deliver that experience.
An undocumented API is broken, no matter how well it works technically. Documentation should include working code examples, common patterns, error scenarios, and a way for developers to test against a sandbox.
"If your API documentation has a getting-started example longer than 10 lines, you have made the API too complex."
The Strangler Fig pattern is the most reliable approach to modernizing legacy systems we have used. Named after the strangler fig tree, which grows around its host before eventually replacing it, the pattern lets you replace legacy systems incrementally while keeping the business running.
Identify a discrete capability in the legacy system. Build the replacement as a new service. Route traffic for that specific capability to the new service via a facade. Decommission that part of the legacy system. Repeat.
We applied this to a 12-year-old Java monolith handling all loan origination. Twelve months of work, sixteen incremental releases, zero unplanned downtime, and the legacy system was fully replaced. The team learned the new stack as they built — no big-bang training event required.

SOC 2 has become a sales requirement, not just a security one. Enterprise buyers refuse to sign contracts without it. The traditional path takes 12-18 months and seven figures in consulting fees. We've found a better way.
Days 1-30: Foundation. Pick a compliance automation platform (Vanta, Drata, Secureframe). Connect your cloud accounts. Identify the control gaps. Days 31-60: Close the gaps with engineering work — SSO, MFA, encryption, access reviews, centralized logging. Days 61-90: The audit observation window.
